Freelancer, agency or senior studio: who should build your product?

Hire a freelancer for a well-defined piece of work you can check yourself. Hire an agency when you need many people at once: designers, several engineers, testers and a project manager. Choose a small senior studio when you want the engineers who quote the work to be the ones who build and maintain it. We are the third kind, two engineers in Bangalore, so we cannot staff a team of ten.

Which should you pick, and when?

Freelancer: pick it when

The work is bounded and you can describe it on a page and test it yourself: a bug, an integration, a landing page. You or a technical friend can review the code.

Agency: pick it when

You need design, several engineers, testing and project management at the same time, or a team that can double in size next quarter, and you are happy to work through a project manager.

Senior studio: pick it when

You want one accountable lead engineer from quote to maintenance and a fixed price, for a product two or three engineers can build: an MVP, a marketplace, a SaaS platform or a React Native app.

Which option costs the least once your own time is counted?

A freelancer's rate is usually the lowest number on the page, but you become the project manager: you write the tasks, review the work and decide when something is finished. If you can do that well, it is the cheapest route. If you cannot, the savings go into rework.

An agency's price includes people you may not see, such as account managers and project managers, and that is what you are paying for when you want someone else to run the project. A senior studio sits between the two: fewer people, but the ones you talk to are the ones doing the work, so less of the budget goes on passing messages along.

If the scope is not clear enough for anyone to price, any quote is a guess. Our Discovery Sprint (₹1,50,000 or $2,900, two weeks) produces a scope, a clickable prototype and a fixed-price quote, and the output can go to any team.

What happens to the project if the person building it leaves?

With one freelancer, the knowledge leaves with them unless it was written down. With an agency, someone new is assigned, and the project slows while they learn it. A small studio has the same risk as a freelancer unless it writes things down.

We do. Our builds keep dated trackers and written plans, and the code is yours when the project ends. When Trainr moved to the client's own developer on 13 August 2026, we pushed all four repositories to the client's GitHub organisation and handed over a written record of every system's state, the open items and who owned each one.

How do you check a studio's claims before you sign?

Ask for products you can open yourself. Trainr and LetSlic, two apps we built, are on Google Play; Pakka's web platform is live at pakkalogistics.com. A portfolio of mock-ups proves design skill, not delivery.

Ask how each number was measured. When we say Pakka had 260 of its 270 API routes exercised by a probe before launch, that figure comes from a tool that reads a ledger the probes write, not from a to-do list.

Ask who will write the code, and ask to talk to them before you sign. At a studio, the answer should be the person on the call.

Can two engineers build a product of real size?

Yes, if the project is the right shape. Pakka's web platform, with a business portal, a SuperAdmin console and two backends, went live 15 weeks after its first commit. Trainr, a two-sided fitness marketplace with 199 screens and page routes and 978 API endpoints, took 13 months to build, from May 2025 to May 2026.

What two engineers cannot do is put several people on one feature to hit a date. If your deadline depends on a big team working in parallel, an agency is the better fit.

When are we the wrong choice?

  • You need ten engineers next month. We are two.
  • Your codebase is Java, .NET, PHP or native Swift and Kotlin. We work in JavaScript and TypeScript.
  • You need someone on call at night or at weekends. We do not offer 24/7 cover.
  • You want to direct a developer hour by hour. Our builds are priced and delivered by scope.
  • You need a simple brochure website. Our sister company, Web Cannon-Z, builds those.

Questions people ask

Is a freelancer cheaper than a studio for an MVP?

Not always. Over the whole project it depends on who manages the work. If you can scope tasks, review code and test releases yourself, a freelancer is often cheaper; if you cannot, the time you spend managing and the rework tend to close the gap.

Who writes the code if we hire CountryDevs?

One of our two engineers, and it is the same person you talk to. On 14 of our 18 projects with code, one engineer wrote all the code; on the other four, both of us committed code.

Can a freelancer maintain an app that a studio built?

Yes, if the handover is done properly. Trainr's platform went to the client's incoming developer with all four repositories in the client's GitHub organisation, deploy and rollback runbooks, environment templates and a written list of open items.

How do I compare quotes from a freelancer, an agency and a studio fairly?

Send all three the same written scope and ask each to list what is excluded, how payments map to delivered work, and who will write the code. Quotes against different assumptions cannot be compared, which is why a scope document comes first.

When is an agency a better choice than a small studio?

When you need several disciplines working in parallel, such as design, QA and DevOps, or a team that has to grow fast. A two-engineer studio cannot add five people for a deadline.
